What does an AI consultant actually deliver?
A decision and a proof. The decision is a ranked list of where AI will pay in a specific business — which workflow, what it costs today, what it would save. The proof is a pilot on the client's own data that shows the result. Consultants who deliver decisions and outcomes get hired; consultants who deliver hours get compared on price.
The three engagements
An audit or roadmap ($2,500–$7,500) that qualifies the client and sells the next step; a pilot ($10k–$40k) that proves one workflow on their data; and a managed service ($2k–$10k/mo) that runs, monitors and extends what was built. Sell them in that order — never lead with the pilot.
How to price AI consulting
Price the decision or the outcome, not the hour. Anchor on the cost of the problem — the $2,000 a month of manual reporting, the backlog, the compliance risk — and take a fraction of it. Fixed price, fixed scope, fixed deadline. Hourly pricing caps your income and punishes you for being efficient.
The audit that sells the pilot
Treat the audit as a sales instrument, not a report. Interview the teams, rank opportunities by cost and feasibility, pick the one pilot worth proving, and price that pilot in the same document. Present the top three in person and let the client choose — done well, they ask for the pilot before you do.
The questions clients ask
Prepare honest answers: 'Will our data train someone else's model?' (no — run it private), 'What if the model is wrong?' (the human stays in the loop), 'Who owns what we build?' (you do; we hand over the code and keys). Consultants who answer these plainly win; those who deflect lose the room.
Frequently asked questions
How much do AI consultants charge?
Commonly $2,500–$7,500 for an audit, $10k–$40k for a pilot, and $2k–$10k per month for a managed service — priced against the cost of the problem, not the hours.
Do you need to be technical to do AI consulting?
You need to understand what AI can and cannot do, and to run or oversee delivery. Deep engineering is not required if you partner with or buy install services for the build.
How do you get AI consulting clients?
Pick one industry, publish a point of view, and lead with a small paid audit. A single case study with numbers beats a generalist pitch every time.
